Some were hit with demands as high as $500,000 per incident.

Even brand reputation isn’t safe. One enterprise chatbot, which was left unsupervised, offered up a $76,000 car for just $1. A bug? No. A lack of guardrails.

Misuse of AI agents has fueled large-scale fraud. Attackers have used them to generate convincing fake identities, pass technical interviews, and even secure jobs at U.S. tech companies showing how autonomous AI can be weaponized to infiltrate legitimate workforces.

This isn’t science fiction. It’s what happens when AI runs on identity infrastructure meant for humans. If you don’t build for AI, you’re gambling with trust.

The future of trust: Enterprise-grade identity for AI agents

So, what does enterprise-grade identity look like for AI agents?

It means treating agents with the same rigor as human users:

  • Agent authentication: Secure, credential-based identity for non-human actors.
  • Granular authorization: Function-level permissions so agents can only do what they’re supposed to.
  • Auditability and governance: Transparent logs of every agent action for compliance.
  • Distributed ownership: Infosec, product, and CS teams can set and enforce policies directly, without waiting on developers.
  • Analytics and controls: Monitoring, rate-limiting, and oversight that keeps AI trustworthy.
  • Step-up authentication and HITL approvals: Step-up or human-in-the-loop verification for sensitive operations, ensuring accountability where it matters most.
  • Data privacy safeguards: Capabilities like masking PII and controlling exposure of sensitive data to maintain compliance and user trust.

This isn’t about slowing AI down. It’s about unlocking AI’s potential without risking everything.

Buy vs. build: Why DIY won’t work

For CTOs, the pressure is relentless: CPOs are demanding AI features to stay competitive, while CISOs are demanding guardrails to stay compliant. It’s tempting to think: “We’ll just wire up some credentials, add a policy check, and call it done.” But that’s a trap.

Building an agent-ready identity layer in-house isn’t a weekend project. It’s a multi-quarter engineering investment. And even then, most enterprises only get halfway there. Here’s why:

  1. Agent authentication is different from user authentication: Human identity flows (OAuth, SAML, MFA) assume a person is on the other side. AI agents require lifecycle management: secure registration, rotating credentials, and revocation at scale. Get this wrong, and you’ve created a backdoor.
  2. Authorization needs to be granular and context-aware: It’s not enough to say “this agent can read data.” You need function-level permissions, rate limits, and context checks. For example: an AI agent may be allowed to read invoices but not approve them, or only take action during business hours. Engineering that level of fine-grained control across multiple apps is a massive lift.
  3. Governance and compliance are non-negotiable: Regulators and boards are already demanding explainability for AI-driven actions. That means full audit logs of what an agent did, when, and under whose policy. Homegrown solutions rarely provide the observability needed to satisfy auditors or to debug incidents after the fact.
  4. Scale breaks DIY fast: One agent might be manageable. A hundred across multiple tenants, apps, and APIs? Without a standardized platform, you’re reinventing identity enforcement for every integration. This creates fragmentation, drift, and inevitable gaps.
  5. Security standards are a moving target: The identity space moves fast. New compliance requirements, new attack vectors, new standards (like Model Context Protocol). If your team is busy keeping up with security patches and protocol updates, they’re not building product.

DIY means months of engineering effort just to build a fraction of this and years of maintenance.
